How I work
You already have the data and the tools. What you do not have is someone who can look at all of it and say where the money actually is. So before I build anything, I go looking. That is always the first move.
Before a thing gets built, we go through the business and find where growth is leaking or sitting untouched, and what that is costing you. You get told what I found and why, in plain language.
Then one specific thing gets built, at a fixed price. Not a retainer, not a programme, not six tools you did not ask for. The piece that keeps selling when you step out of the room, so the next deal goes to the system and not to you. And it is yours.
That first part is the free diagnosis, and the leak it finds always lands in one of five places.
The five places
The logo, the posts, the ads. That is the marketing you can see. But the real growth is usually hidden somewhere you are not looking.
A business can leak in a few of these at once. But one is almost always costing you more than the rest, and that is the one to fix first. These are the five, from new customers you never reach to the ones who already bought and went quiet. Open the one that sounds like you.
Almost every business that says this has a reach problem on paper and a clarity problem in reality. People cannot repeat what they cannot summarise. If the people who already like you cannot say what you do in one sentence, the word never travels past them.
Growth stays tied to how many people you personally meet. Every new customer costs you a lunch, a conference, or a favour, and the moment you stop, the pipeline stops with you.
Work out the one sentence that makes someone want to pass your name on. Then decide whether the gap is reach or repeatability. If it genuinely is reach, that is when paid search or ads earn their place, and I bring in the specialist.
The site was written by people who already understand the business, for people who do not. It lists services accurately and says nothing about the problem the buyer came in with.
You pay to get people there, through referrals, search, or effort, and then lose most of them in under ten seconds. The expensive part already happened before they left.
Start with what the buyer is actually trying to fix, not what you sell. Then rewrite the page so the first screen names their problem and the rest earns the meeting.
There is interest but no path. The buyer liked you, was not ready that week, and nothing existed to hold them until they were. Most of these are not lost to a competitor, they are lost to time.
Your best leads are the ones that got away quietly. You never see this number, which is why it never gets fixed.
Give a warm lead somewhere to go that is smaller than a meeting. Then decide what keeps them warm without you chasing, which is usually one honest piece of writing rather than a sequence.
The work is good and the offer is shapeless. Every deal gets invented on the call, which means every buyer has to do work to buy, and the ones who are busiest do not bother.
Long sales cycles, discounting to close, and a pipeline full of people who are still thinking about it. You feel this as effort rather than as lost revenue, which is why it hides.
Name the thing, price it, and write down what is in and what is out. An offer someone can say yes to without a meeting is worth more than a better argument.
The business is set up to win customers, not to keep buying from them. Nobody owns the second sale, so it only happens when the customer thinks of it themselves.
This is the most expensive one and the least visible. You are spending to find strangers while people who already trust you buy less than they would.
Go to the existing list before you go anywhere else. In the case study on this page, 79% of the growth came from accounts that were already ordering. That is the cheapest revenue in any business and it is usually sitting untouched.
Plenty can be wrong in a business at once. But the reason growth stopped is usually one of these five. Finding which one is the first thing I do. Then I build that piece, or bring in the specialist who should.

What I do is different work. Most marketing people are hired to run things: campaigns, content, the website, the ads. Very few are given the room to stop and ask whether the whole thing is aimed at the right problem. That is the part I do, from outside, and it has an end.
Often the person doing your marketing already suspects what is wrong. They have said it in a meeting and it did not go anywhere. If that is the case, this usually ends with them getting what they needed.
If your marketing person is the one reading this, forward it. I would rather work with them than around them.
Because a Head of Sales runs the system you already have. If the system is the problem, you are paying a senior salary to push on something aimed at the wrong thing, and you will not know for a year.
I find where it is actually stuck and build the piece that fixes it, for a fixed price, in weeks. Then you know what you are hiring for, and whether you even need to yet. Plenty of founders find the fix was the system, not the headcount.
A CRM stores what happened. It does not tell you who to call next or which deals are quietly slipping. Most of the founders I work with are sitting on data that already holds the answer, unread.
Part of what I do is turn that pile into a clear read: where the growth is, who to go after, and the cadence to do it. The tool stays. I make it point at the money.
An agency puts you on a monthly retainer and bills for ongoing work. That is a good model for them and a slow one for you, because the incentive is to keep going rather than to finish.
You get one specific thing, for one price, agreed before we start. No retainer, no lock-in, no hourly meter. When it is done it is yours and you do not owe me anything. And because I scope it in writing first, if I cannot build what I said I would, you do not pay for it.
Then you already know the thing most people learn the expensive way: the problem is almost never the tactic. Money goes on ads that stop working the second you stop paying, on content, on a new website, while the thing that is actually stuck sits untouched.
This is why I start by finding the one thing that is stuck, before anything gets built. If I cannot find something real, I will tell you on the call and we stop there.

Some clients keep me on afterwards. That was their call, and it came after the first piece of work had already proved itself, which is the only sensible order. I will not ask you to commit to anything ongoing before you have seen me work.
I can promise the work, not the market. What I promise is that I will find what is holding the business back, tell you straight, and build the piece that fixes it. You see the exact scope and price in writing before you decide anything, so there are no surprises after that.

Die fünf Stellen, an denen Geld verloren geht
Das Logo, die Posts, die Anzeigen. Das ist das Marketing, das man sieht. Das Geld versickert meistens da, wo du gar nicht hinschaust.
Oft geht es an mehreren Stellen gleichzeitig verloren. Aber eine kostet fast immer mehr als der Rest, und die gehört zuerst repariert. Hier sind alle fünf, von den Leuten, die nie von dir erfahren, bis zu denen, die schon gekauft haben und still geworden sind. Mach die auf, die nach dir klingt.
Fast jede Firma, die das sagt, hält es für ein Reichweitenproblem. Meistens ist es ein Klarheitsproblem. Leute können nichts weitergeben, was sie nicht in einem Satz sagen können. Wenn die, die dich mögen, nicht erklären können, was du machst, kommt dein Name nie weiter als bis zu ihnen.
Dein Wachstum hängt daran, wie viele Menschen du persönlich triffst. Jeder neue Kunde kostet dich ein Mittagessen, eine Messe oder einen Gefallen. Und sobald du aufhörst, hört es mit auf.
Den einen Satz finden, der jemanden dazu bringt, deinen Namen weiterzugeben. Dann klären, ob es wirklich an der Reichweite liegt oder an der Wiederholbarkeit. Wenn es tatsächlich Reichweite ist, ist das der Moment für Anzeigen, und dafür hole ich jemanden dazu, der das den ganzen Tag macht.
Die Seite wurde von Leuten geschrieben, die das Geschäft schon verstehen, für Leute, die es nicht verstehen. Sie zählt Leistungen korrekt auf und sagt nichts über das Problem, mit dem der Käufer gekommen ist.
Du zahlst dafür, dass die Leute überhaupt da sind, über Empfehlungen, über Suche oder über deine Zeit. Und verlierst die meisten in unter zehn Sekunden. Der teure Teil ist da schon passiert.
Anfangen bei dem, was der Käufer loswerden will, nicht bei dem, was du anbietest. Dann die Seite so umschreiben, dass im ersten Bildschirm sein Problem steht und der Rest das Gespräch verdient.
Interesse ist da, aber kein Weg. Der Käufer fand dich gut, war in der Woche nur nicht so weit, und es gab nichts, was ihn bis dahin gehalten hätte. Die meisten gehen nicht an einen Wettbewerber verloren, sondern an die Zeit.
Deine besten Kontakte sind die, die leise weg sind. Diese Zahl siehst du nie, und genau deshalb wird sie nie behoben.
Einem warmen Kontakt etwas geben, das kleiner ist als ein Termin. Dann festlegen, was ihn warm hält, ohne dass du hinterherläufst. Meistens ist das ein ehrlicher Text, keine Mailstrecke.
Ein Ja fühlt sich riskanter an als Nichtstun. Das liegt fast nie am Preis selbst, sondern daran, dass unklar ist, was er dafür bekommt, wann, und was passiert, wenn es nicht klappt.
Das sind die Leute, die dich am wenigsten Mühe gekostet haben. Sie waren fertig. Sie sind an der letzten Kante hängen geblieben.
Das Angebot so aufschreiben, dass ein Käufer es allein versteht. Was drin ist, was es kostet, wann es fertig ist, und was passiert, wenn es nicht passt. Dann alles rausnehmen, was er nicht entscheiden muss.
Der Verkauf gilt als erledigt, sobald die Rechnung raus ist. Dabei liegt bei den Leuten, die schon einmal bezahlt haben, das Geld am nächsten. Sie kennen dich, sie haben dir schon vertraut, und keiner meldet sich.
Du kaufst dir jeden Monat neue Leute ein, während die alten daliegen. Das ist die teuerste Art zu wachsen, die es gibt.
Nachsehen, wer schon einmal gekauft hat und seitdem still ist. Das ist meistens eine längere Liste, als der Inhaber denkt. Dann etwas bauen, das sich bei ihnen meldet, ohne dass du daran denken musst.
In einer Firma kann vieles gleichzeitig schieflaufen. Aber der Grund, warum es nicht weitergeht, ist meistens eine dieser fünf. Herauszufinden, welche, ist das Erste, was ich mache. Dann baue ich das Teil, oder ich hole den dazu, der es besser kann.

Ich baue nicht alles auf einmal. Ich fange bei der einen an, die am meisten kostet. Das hält den ersten Auftrag klein genug, um Ja zu sagen, und du siehst, wie ich arbeite, bevor du über den nächsten nachdenkst.
Was gebaut wird, hängt davon ab, wo es verloren geht
Manchmal ist es die Botschaft: wie du erklärst, was du machst, ein Angebot mit einem Namen, eine Seite, die endlich ankommt.
Meistens ist es das, was darunter liegt: wie Anfragen eingefangen und beantwortet werden, ein fester Weg, dranzubleiben, und ein klarer Blick auf deine eigenen Zahlen, damit du weißt, wen du als Nächstes anrufst. Ich baue das eine Teil, auf das die Analyse gezeigt hat, kein Paket, das du nicht bestellt hast.
Und es liegt bei mir, nicht bei dir. Du gibst mir Zugang und ein, zwei Stunden ehrliche Antworten, dann gehe ich und baue. Keine Wochentermine, kein Projektmanagement für dich. Ich bringe es fertig zurück, du sagst ja oder was anders soll, und dann gehört es dir.

In Bayern: der Freistaat zahlt die Hälfte
Der Digitalbonus Bayern erstattet 50 Prozent der Kosten für digitale Projekte, bis zu 7.500 Euro. Firmen mit weniger als 50 Beschäftigten und Sitz in Bayern können ihn beantragen, ab einer Projektgröße von 4.000 Euro. Deshalb fange ich genau da an.
Zwei Dinge, die du wissen musst. Den Antrag stellst du selbst, direkt beim Freistaat, und ich fülle ihn nicht für dich aus. Und er muss bewilligt sein, bevor wir anfangen. Wenn die Arbeit schon läuft, ist die Förderung weg. Alle Bedingungen stehen auf digitalbonus.bayern.

Eine Agentur setzt dich auf einen Monatsvertrag und rechnet laufende Arbeit ab. Ich nicht. Du bekommst eine konkrete Sache, zum Festpreis, vereinbart bevor es losgeht. Keine Bindung.
Kein Problem. Bei vielen, mit denen ich arbeite, liegt die Website brach oder es gibt gar keine. Die Analyse funktioniert trotzdem, ich schaue mir dann an, wie du heute verkaufst. Und wenn eine Seite das Richtige ist, baue ich sie.
Der Bau fängt bei 4.000 Euro an. Ein Festpreis, den du abnimmst, bevor etwas anfängt, kein Stundenzähler, keine Überraschungen. Die Analyse davor ist kostenlos, und die genaue Zahl steht in dem Angebot, das du danach bekommst.
